Replaced a Head: NO Compression!?!?!

I need help!

Man, this is weird!! I have absolutely NO Compression???

I had to order a new head, (last one bit the dust on a fried cam) it came to me with new valve seals and the springs were measured and in good shape.
I have checked the head gasket, but no apparent leaks. I took the valve cover off, (so valves are closed) and still nothing from either cylinder.
What am I missing?

Going to rig up a gadget to check for leaks (similar to what pipe/plumbers use) to add pressure to the cylinder to see where its leaking out.
... but this is a new one on the kid!
 
well pressurizing the cylinder told all.
Air is going straight out the tail pipe. yeah
Will have to take the head off again, seems like valves aren't seating.

Are you sure the valves themselves are sealing to the head itself? Valve seals will only keep oil out of the combustion chamber.

Before you panic and pull the head off, check valve clearances first. If those are fine, the head has to be removed to find out why the valves are leaking. Could be bent valves, pitted seats of just rust on the seats holding the valve from closing.

It could also be bad valve timing so that one or other valves are slightly open as the piston approaches TDC, but that is more likely to cause bent valves and you would notice that.
 
And are you sure you installed the cam properly? While your leak-down test is the right thing to do, you need to absolutely KNOW that when you put the cylinder at TDC, that the valves are both closed. If the cam is off a tooth, a valve is not going to be closed at the indicated TDC.

Well, the make shift cylinder-pressure test revealed the bad news.
Air was going straight out the tail pipe! @#$%^ Valves were bent to hell!
Dam u EBAAAAYY!!!
but ... easy enuf fix, used the valves from the fried head (mainly bcuz I paid
150 doll-hairs at a machine shop, so I knew they were good to go.

Did a valve job last night, head is back on and 165 from both cylinders!!!
a loss of a little sleep, but all is well.
